Project analytics prior to collaboration
Project visibility:
Prior to partnering with RegisTeam, the project had previously been under SEO promotion by another company. However, performance indicators began to decline rapidly. By the time work with the project started, search engine visibility was nearly zero, and traffic remained weak. The website ranked for irrelevant keywords—blog articles were published on topics unrelated to the site’s niche, which failed to attract targeted traffic.
Keyword distribution by position:
To address the situation, a comprehensive strategy revision was required, with a focus on the correct semantic core and content optimization to improve relevance and effectiveness. Additionally, it was crucial to identify the root cause of the significant decline in performance.
Traffic trend prior to collaboration:
Initially, the project had opted out of a full-scale SEO strategy, possibly due to negative experiences with previous contractors, leading to a cautious approach to further SEO efforts. However, realizing the need to correct critical mistakes, the team decided to begin with a thorough technical audit. A detailed analysis helped identify the main issues that were hindering effective ranking. The audit results became the foundation for developing a subsequent strategy and creating favorable conditions for future organic traffic growth.
Technical optimization is the foundation of successful SEO, without which it is often difficult to achieve stable results. However, in most cases, a technical audit and error corrections alone are not enough—sustainable growth requires a comprehensive approach, including work on content, link-building, and website usability.
That said, this project was an exception: the volume of technical issues was so significant that their resolution immediately led to noticeable positive dynamics. Optimizing loading speed, adjusting site structure, and fixing indexing errors improved visibility and traffic, even without active content promotion at the initial stage. This case once again proves that without a solid technical foundation, other SEO measures may prove ineffective.
Team actions
Project Problematics:
- Technical Errors in Website Optimization
The website had numerous technical flaws, including duplicate content, errors in hreflang and canonical implementation, as well as incorrect use of HTML markup. These issues hindered the proper indexing of pages by search engines, negatively affecting the site’s visibility and degrading the user experience. Below, we outline the main problems the project faced.
1. Incorrect Localization Implementation (Regional Adaptation) and Hreflang Usage
Conclusion:
This was one of the most critical errors affecting the site’s poor ranking in the US region. The implementation of hreflang on the US and EU versions of the website was incorrect. In the second and third links, the URLs did not follow the standard format for localized website versions. The second link (…/en-us/en-us) contained a duplicated path (en-us/en-us), which was a clear mistake. The third link (…/en-eu/en-us) incorrectly mixed two localization tags (en-eu and en-us).
Additionally, the URL …/en-us/en-us returned a 404 error, meaning the page did not exist.
Incorrect hreflang implementation leads to traffic loss. If a website has multiple versions for different regions or languages but the hreflang attribute is misconfigured, search engines index and display pages incorrectly in search results. As a result, users might be directed to the wrong page versions or not see the website in search results at all.
This issue was not isolated but affected the entire site.
2. Incorrect Canonical Implementation
Conclusion:
It appears that canonical tags were used instead of 301 redirects during a migration from one platform to another.
Let’s analyze the problem using an example from a screenshot: If you visit the website and try to find “4 watch winder” through the menu, you will land on the following page:
…/collections/multi-watch-winders/products/4-watch-winder
However, this page contains a canonical tag pointing to a different URL:
…/products/4-watch-winder
Essentially, this setup tells search engines not to index the URL that is actually accessible on the site and is considered the primary one. Instead, it directs them to treat another URL as the “main” one, even though it does not physically exist in the site’s structure (menu).
Similar mistakes were found on both versions of the website, affecting nearly all pages.
3. Lack of Core Web Vitals Optimization
Conclusion:
Loading speed, a secure protocol, and adaptability are key factors influencing a website’s ranking. If a page takes more than 3–4 seconds to load, around 80% of users leave it, negatively impacting behavioral factors and search rankings. This is why search engines prioritize fast websites, preventing slow resources from reaching top positions.
Fast website loading is not just a recommendation but a necessity. Google officially states that the optimal loading time is up to 2 seconds, though ideally, this figure should be closer to 0.5 seconds. While speed is not the sole ranking factor, it plays a crucial role alongside security and overall technical optimization.
The identified technical issues were only part of the website’s shortcomings. The analysis also revealed a large number of low-quality referring domains, excessive outbound links to irrelevant and low-quality resources, and metadata errors—including duplication or complete absence. These factors negatively affected search engine trust and hindered effective promotion. However, even fixing purely technical errors yielded significant results—site rankings improved noticeably, confirming the critical importance of fundamental SEO optimization for this project:
After completing the technical optimization, the website gained a solid foundation for further growth and decided to move on to comprehensive SEO promotion. At this stage, the focus was on improving the content strategy, working with the semantic core, building a high-quality link profile, and enhancing user experience. This approach ensured steady ranking growth and an increase in organic traffic.
Project Problematics:
- Lack of Metadata Optimization for Relevant Keywords
Poorly optimized meta tags negatively affected the site’s SEO performance. Meta titles and meta descriptions play a vital role in how a page is perceived by both search engines and users. They determine how a website appears in search results and influence its indexing and ranking. The absence of relevant keywords in metadata prevented search algorithms from accurately identifying page topics, reducing their visibility.
Additionally, unoptimized meta tags lowered click-through rates (CTR). If titles and descriptions fail to attract attention or do not match page content, users are less likely to visit the site, opting for other search results instead. This leads to lower organic traffic, worsened behavioral factors, and, consequently, weaker search rankings.
Our Actions:
Keyword and competitor analysis showed that proper optimization of meta titles and meta descriptions could significantly increase website traffic. To achieve this, relevant key phrases matching the target audience’s interests and the theme of each page were collected.
As part of the work, unique and compelling meta tags were created, aimed at improving CTR. Optimized titles and descriptions enhanced page visibility in search engines, made them more noticeable to potential customers, and contributed to organic traffic growth.
Since two regional website versions were involved, relevant semantics were collected for each, considering local search demand specifics. Additionally, metadata for service pages was optimized, and templates for meta titles and descriptions were developed for product pages and blog articles. This approach increased page relevance and improved their ranking in search results.
Project Problematics:
- Lack of External Factor Optimization
The quality of external links is one of the key factors in successful SEO. In this project, a weak backlink profile negatively impacted the site’s authority in the eyes of search engines, limiting its ranking potential and reducing its visibility to the target audience.
Search algorithms perceive inbound links as indicators of trust and content relevance. The lack of authoritative and thematic referring domains hindered the site’s ability to compete for high rankings, restricting its potential to attract organic traffic. To improve the situation, a well-planned link-building strategy focused on high-quality and relevant resources was necessary.
Our Actions:
We began with a detailed analysis of the existing backlink profile, identifying weak, irrelevant, and potentially harmful links that could negatively impact the site’s rankings. Based on the audit, a list of links for removal or replacement was compiled, along with opportunities for strengthening the backlink profile.
1. Backlink Profile Analysis – Conducted a thorough audit of all external links, evaluating their quality, sources, and relevance. This helped identify weak points and define a strategy for further improvement.
2. Identification of Priority Referring Domains – Created a list of authoritative websites and resources suitable for link placement. Specialized tools were used to select influential domains with high reputations.
3. Creation of Valuable Content – Developed unique articles, guides, and tutorials designed to attract the target audience’s attention and serve as a foundation for natural link-building.
4. Link-Building Strategy Development – Implemented a strategy for acquiring high-quality backlinks, including publications on industry-specific platforms, guest post placements, and partnership collaborations.
5. Collaboration with Niche Websites and Blogs – Established connections with authoritative platforms, enabling the placement of relevant links and increasing the site’s credibility in search engines.
6. Monitoring and Performance Evaluation – Regularly analyzed changes in the backlink profile and key SEO metrics using tools such as Google Analytics and Ahrefs.
7. Strategy Adjustments – Based on collected data, link-building methods were optimized, and new tactics were introduced to enhance promotional effectiveness.
As a result of this work, the site’s Domain Rating (DR) and the number of high-quality referring domains increased, strengthening its authority in search engines. The improved backlink profile contributed to organic traffic growth and enhanced site visibility, providing a solid foundation for further SEO promotion.
Project Problematics:
- Limited Product Range
A restricted number of products made it challenging to expand the site’s structure through standard methods, reducing its potential for attracting organic traffic. The small assortment limited opportunities for creating new landing pages and refining the site’s semantic strategy, ultimately affecting its visibility in search engines.
To ensure effective promotion under these conditions, a non-standard approach was required, including competitive analysis, working with high- and low-frequency search queries, content optimization, and the implementation of additional strategies to expand audience reach.
Our Actions:
To address the issue of a limited product range, one of the key strategies was expanding the site’s structure using location-based pages. Instead of simply increasing the number of product pages, we created separate pages for specific locations, targeting local search demand.
Landing pages such as Watch Winders in London, Watch Winders in Liverpool, and others were developed, allowing the site to capture regional search queries and attract audiences looking for products in specific cities. This approach not only expanded the site’s semantic core but also improved its visibility in local search results, leading to an increase in organic traffic.
In addition to location-based expansion, we also implemented a strategy focused on watch winder collections tailored to specific automatic watch brands. This allowed the site to rank for queries from users searching for winders compatible with their watch brands, such as Rolex Watch Winders or Omega Watch Winders.
This method not only enhanced the site’s relevance in search engines but also improved user experience by helping customers find suitable products more efficiently. As a result, the site’s semantic core expanded, organic traffic increased, and conversion rates improved.
Project Problematics:
- Alternative Approaches to Project Scaling
Due to the limited product assortment, infinite structural expansion was not feasible, requiring additional scaling strategies. To compensate for this, we focused not only on commercial pages but also on developing a blog to attract informational traffic.
In addition to traditional content formats—such as articles, reviews, statistics, and analytics—we emphasized content optimization for Google Discover. This allowed the site to go beyond standard search results and attract a new audience through personalized recommendations, increasing reach and user engagement.
Our Actions:
Google Discover optimization became one of the project’s key scaling strategies. By structuring content effectively, focusing on trending topics, and enhancing visual presentation, the site began receiving a significant portion of traffic from this source.
This approach helped attract a new audience, increase reach, and boost user engagement, which played a crucial role in the overall growth of organic traffic and the brand’s presence in search engines. The screenshots below illustrate the statistics exclusively from Google Discover:

PM-Casebook: Negotiations, Deadlines, Success
Project management is never simple, especially when it comes to promoting a niche product. Working with specialized brands requires unconventional approaches, strategic thinking, and precise coordination of all processes. This case study highlights how we successfully promoted a watchmaker’s website with a limited product range, despite fierce competition and unique challenges.
Project Challenges: A Limited Niche and High Competition
The client approached us at the website launch stage, and our task was not only to position it in search results but also to develop a strategy for sustained increase in organic traffic. The main challenges included:
– Limited product range – The small number of SKUs made it difficult to expand the keyword pool through conventional methods.
– High competition – Search results were dominated by major brands and marketplaces.
– Link-building difficulties – The watchmaker lacked an extensive distributor network, limiting opportunities for organic backlink acquisition.
– Localization and international SEO – The brand operated in multiple countries, requiring tailored content for each market.
– Long customer decision cycle – Watches are a premium product, with purchases requiring careful consideration and time.
Solution: A Strategic Approach and Precise Coordination
To overcome these limitations, we implemented a comprehensive promotion strategy:
– Content optimization – Instead of simple product descriptions, we created expert articles, reviews, care guides, and brand stories. This expanded the keyword pool and attracted a relevant audience.
– Niche-focused link-building – We avoided mass link placements and concentrated on publications in specialized media, blogs, and forums.
– Flexible localization strategy – Each country had a tailored content strategy aligned with local search preferences.
– User engagement throughout the sales funnel – We implemented engagement strategies using expert content, retargeting, and email marketing to nurture leads throughout the decision-making process.
Results: Growth and a Strong Market Position
Despite the challenges of the niche and tough competition, our strategy delivered impressive results. The website’s traffic continues to grow steadily, and the client sees tangible benefits from SEO efforts. Effective process management, ongoing negotiations, and well-founded decision-making not only helped us overcome challenges but also elevated the brand to new heights.
This case study once again proves that success in project management isn’t just about deadlines and task control—it’s about adapting to challenges, finding innovative solutions, and persuading clients to follow the right course.
